The AI Consistency Problem No One Is Talking About¶
Every business owner who has used AI tools has hit this. You ask ChatGPT for this month's revenue. It gives you a number. Then you ask Claude the same question. Different number. Perplexity. A third number.
Same business. Same data. Same question. Three different answers.
This is not a hallucination problem. It is a data access problem.
Where the Numbers Come From¶
When you ask an AI about your business, it has three options for answering:
Option 1: Training data. The AI guesses based on patterns it learned during training. It might say "$50,000" because that is a common small business revenue number, not because it looked at your actual data. This is the AI equivalent of a stranger guessing your salary.
Option 2: Web search. The AI searches the open web. If your revenue is public anywhere (investor decks, press releases, blog posts), it might find it. If it is not public, the AI is searching for something that does not exist.
Option 3: Direct access. The AI connects to your actual business tools. Shopify for orders. Stripe for payments. QuickBooks for books. GA4 for traffic. Every answer traces back to live data. Same sources. Same answer. Every AI. Every time.
Why Option 3 Is the Only One That Matters¶
Training data gives you numbers from six months ago. Web search gives you numbers you intentionally made public. Direct access gives you the numbers your business actually runs on.
The consistency problem disappears when every AI pulls from the same source. Not because the AI got smarter. Because the data pipeline replaced guessing with verification.
What This Requires¶
Most business tools were not designed for AI access. They were designed for humans to log in and look at dashboards. Connecting them to AI requires:
- Read-only OAuth so the AI can see data but never modify it
- Per-source authentication so each tool validates independently
- Metric definitions so revenue means the same thing across every system
- Source citations so every answer traces back to the original data
- Cross-AI compatibility so ChatGPT, Claude, and Perplexity all get the same numbers
This is infrastructure work. It is not flashy. No one tweets about OAuth scopes. But it is the difference between an AI that guesses about your business and an AI that knows your business.
The Bottom Line¶
Ask your AI a question about your business right now. Write down the answer. Now ask a different AI the same question. If the numbers do not match, you do not have an AI problem. You have a data access problem.
The fix is not a better model. It is a better pipe.
